An agent is the right shape when
  • The step in the middle is a judgment: does this invoice match the PO, is this discount inside the matrix, is this message a dispute.
  • The input arrives unstructured: a PDF, an email, a free-text form.
  • There is a case it should refuse to decide, and a person who owns that queue.
A plain automation is enough when
  • The rule fits in one sentence and never has an exception worth handling.
  • The data is already structured, and one system is clearly the record of truth.
  • Nothing about it is irreversible, so a wrong run costs a retry rather than a customer.
